AI mandate, no structure
Leadership says use AI. Nobody redesigned the workflow underneath.
Redesign the workflow first, then the tools follow.
What the four quadrants mean
- Mandate without structure
- Leadership asks for AI adoption, but no one redesigned intake, decision rights or handovers. Usage stays scattered and unmeasurable.
- Key-person risk
- Brand standards and process knowledge live in one or two heads. One resignation and the quality bar leaves with them.
- Compliance without runway
- GDPR, the EU AI Act and platform rules arrive with weeks of notice. Production has no built-in way to absorb them.
- The skill gap
- Fixing this needs someone who reads the P&L and writes the workflow. Few people sit at that intersection, so the gap never closes on its own.

Which steps stop entirely if one named person is away for two weeks?

Time the compliance path
How long from a new rule landing to it being live in every template and prompt?

Score the AI readiness
Is AI use documented, owned and measured, or personal and invisible? That answer is your AI readiness assessment.
